The hidden risk of “shadow AI”

Shadow AI is the AI equivalent of shadow IT.

It describes AI tools being used:

  • Without approval

  • Without visibility

  • Without governance

  • Outside business security controls

This might be an employee using a personal AI account, a browser plugin, or an unsanctioned app to speed up their work.

From a distance, it looks like productivity.

Up close, it often looks like data leaving the business quietly and repeatedly.

That data might include:

  • Customer information

  • Internal documents

  • Pricing or commercial details

  • Emails and conversations

  • Intellectual property

The risk does not look like a hacker breaking in.

It looks like convenience.

Why not all AI tools are suitable for business use

Most public AI tools are built to be:

  • Open

  • Easy to access

  • Fast to experiment with

They are not built around your organisation’s identity, permissions, or data boundaries.

In many cases:

  • The business has no visibility of what is being shared

  • There is no audit trail

  • There are limited or unclear data controls

  • The tool sits outside your compliance framework

That does not make these tools “bad”. It just means they were not designed for controlled business environments.

This is where Microsoft Copilot differs.

What Microsoft Copilot actually is

Microsoft Copilot is not a standalone chatbot bolted onto your business.

It is an AI assistant that works inside Microsoft 365, across tools you already use, such as:

  • Outlook

  • Word

  • Excel

  • PowerPoint

  • Teams

Copilot uses large language models combined with your organisation’s data, accessed through Microsoft Graph, and governed by the same security, identity, and compliance controls that already protect Microsoft 365. 

This distinction matters.

Copilot works within your existing permissions

One of the most important things to understand about Copilot is this:


Copilot can only see what the user is already allowed to see.

 

  • It does not bypass permissions.

  • It does not magically access data.

  • It does not flatten your security model.

If a user does not have permission to access a document,

Copilot cannot use it to generate an answer.


This means Copilot reflects the quality of your existing setup.


If permissions are well‑managed, Copilot behaves predictably and safely.


If permissions are messy, Copilot will surface that mess more quickly.

This is why preparation matters.

Your data stays inside your Microsoft 365 tenant

Another key difference between Copilot and many public AI tools is how data is handled.


Microsoft’s published position is clear:

  • Prompts and responses are not used to train foundation AI models

  • Customer data remains within the Microsoft 365 environment

  • Existing compliance commitments apply, including GDPR

  • Copilot inherits Microsoft 365 audit, retention, and security controls

In short, your data stays your data, governed by the same framework you already rely on for email, files, and collaboration. 

This is a fundamental shift from copying data into external systems.
